What a phased Odoo implementation actually looks like

ERP projects rarely fail on the software. They fail on scope, data and adoption. This is the order we run the work in.

Every failed ERP project we have been asked to rescue has the same three features: scope that grew quietly, data that was never cleaned, and a team that was trained once and never again.

Phase one: decide what the system must do

Before any configuration, we agree what the first release has to cover and what it deliberately will not. The list of things left out matters more than the list of things included, because that is where projects slip.

Phase two: the chart of accounts and the data

Because we run finance functions ourselves, we design the chart of accounts and the close calendar alongside the configuration rather than after it. Opening balances, customer and supplier records and stock quantities are cleaned before migration, not during it.

Phase three: go live, then stay

Go-live is the start of the hardest month, not the end of the project. We plan hypercare for the first close in the new system, with the same people who built it available while the team learns it.

Each phase is gated, with agreed deliverables, so a client can stop or re-scope at a known point rather than mid-build.
